Distinguishing Constructive Criticism from Bad Business Advice

A skilled coach asks the right questions.
 
Just as elite athletes around the world rely on coaches, it’s increasingly common for top leaders and leadership teams to seek coaching.  Why?  A coach helps them anticipate challenges, explore new perspectives, and consider ideas they might not have thought possible.  Put simply, a skilled coach elevates your performance.
 
This week, we came across an insightful story that contrasts two types of advice.  It described the experiences of a business founder with two very different advisors: one was a confident, self-assured partner, and the other was a thoughtful, questioning mentor.
 
The story posed a critical question: How do you distinguish between helpful guidance and advice that might lead you astray? Both advisors were experienced and had strong opinions, yet their approaches differed significantly.
 
Here are a few insights that have helped us evaluate advice over the years:

  • The most valuable advice often comes not as direct instructions but through a series of probing questions, encouraging you to think critically.
  • The phrase “This is how it’s done” rarely justifies any action.
  • It’s easy to criticise ideas, but creating and executing them is what truly matters. Anyone can find fault with an idea; the real challenge is in constructive feedback that helps build and refine it.
  • Does the person offering advice suggest a way to measure the success of their idea? If so, the only valid reasons to reject it might be limitations of time or resources.

How Great Coaches Ask, Listen, and Empathise

We also came across an interesting Harvard Business Review article we thought you would enjoy.

When you coach as a leader, you don’t need to be the expert. You don’t need to be the smartest or most experienced person in the room.  And you don’t need to have all the solutions – but you do need to be able to connect with people to inspire them to do their best, and to help them search inside and discover their own answers.

Coaching is about connecting with people, inspiring them to do their best, and helping them to grow. It’s also about challenging people to come up with the answers they require on their own. Coaching is far from an exact science, and all leaders must develop their own style, but we can break down the process into practices that any manager will need to explore and understand.

The article identifies the three most important practices that coaches must do to be effective:

  • asking powerful questions
  • actively listening 
  • demonstrating empathy
